PNG to Embroidery: A Complete Conversion Guide

From Pixels to Stitches

PNG is the most common format for digital logos, icons, and artwork. It supports transparency, handles sharp edges cleanly, and is losslessly compressed — all qualities that make it a good starting point for embroidery conversion.

But a PNG is a grid of pixels. An embroidery file is a sequence of physical needle movements. Getting from one to the other is called digitizing, and it involves several distinct steps.

Step 1 — Image Analysis

The conversion engine scans your PNG to identify distinct color regions. Each region becomes a separate stitch layer, assigned a thread color change command. The cleaner your color boundaries, the more accurate this analysis will be.

For a logo with 3 flat colors and a transparent background, this step takes milliseconds and produces a precise result. For a complex photograph, the engine must make approximations.

Step 2 — Underlay Generation

Before the top stitches are placed, an underlay layer is generated. Underlay is a lightweight grid of stitches sewn first — it stabilizes the fabric, prevents puckering, and gives the top layer a firmer foundation to anchor into.

For fill areas, tatami underlay (a cross-hatch grid) is used. For narrow shapes and satin columns, a center-run underlay is placed along the spine.

Step 3 — Stitch Pathing

The actual stitch paths are calculated:

  • Fill areas use tatami stitches — parallel rows of stitches at a set angle and pitch. Standard pitch is 0.4mm; denser designs use 0.3mm; lighter coverage uses 0.6mm.
  • Outlines and narrow shapes use satin stitches — a series of parallel stitches crossing the full width of the shape, giving a smooth, shiny appearance.
  • Jump connections between non-adjacent areas are inserted as jump stitches (needle raised, no thread laid down) or trims.
  • Step 4 — Pull Compensation

    Fabric stretches as the needle penetrates it, and thread pulls the fabric inward as it tightens. This causes shapes to appear slightly smaller than designed. Pull compensation widens shapes by a fraction to account for this effect — typically 0.3–0.5mm on each edge.

    Step 5 — File Output

    The final stitch sequence is encoded into the target format (DST, PES, JEF, etc.) and packaged for download. For DST, this is a 512-byte ASCII header followed by 3-byte ternary stitch records. For PES, a binary format with embedded thread palette data.
